The Playbook

How the most-respected UK independents actually structure their business — labels, distribution, publishing, management, booking. Copy what works.

Six principles
01

Always come to the table with a label

Even a one-person imprint changes the deal. You're a partner, not an artist signing.

02

Distribution > pure label deal

AWAL, Platoon, Stem, Ditto, The Orchard. Keep masters, keep approval, give up a smaller %.

03

Publishing is a separate company

Don't bundle. Sign your masters one place, publishing another. Sync upside lives in publishing.

04

Lawyer first, then everything else

Russells, Sheridans, Bray & Krais. Pay £350/hr now to save £350k later.

05

Touring + merch + brand pay the rent

Streaming pays the lawyer. Your bench has to cover live, merch, sync, brand and gaming.

06

Treat every release as a P&L

Cover, video, mix, master, PR, paid social, sync pitch — line item, owner, deadline.

Case studies

Dave

Album-led artist, cinematic visuals, festival headliner pipeline

Label
Neighbourhood Recordings (own imprint) via Universal / Polydor
Distribution
Major (Universal) — but owns masters via JV imprint structure
Publishing
Warner Chappell
Management
Courtney Lawrence (35 Management)
Booking
WME

TakeawayBuild an imprint first. Sign distribution / services up — never pure label deals — so you keep ownership and creative control.

Central Cee

Internet-native rollout, viral short-form first, drop frequency

Label
Live Yours (own label) — ex-distribution via Columbia (Sony)
Distribution
Sony / Columbia partnership, JV structure
Publishing
Columbia / Sony Music Publishing
Management
Self + small inner team
Booking
WME

TakeawayLead with your own label, even at deal time. Use the major for global push, not for ownership.

Aitch

Manchester-rooted pop-rap, high-volume features, brand-friendly

Label
Capitol Records UK / NQ (his imprint)
Distribution
Capitol / Universal
Publishing
Universal Music Publishing
Management
Black Box Management
Booking
WME

TakeawayIf you go major, negotiate an imprint, regional identity (NQ = Northern Quarter) and brand carve-outs.

Potter Payper

Street-rap auteur, mixtape culture, loyalty over reach

Label
Self-released / Thousand 8
Distribution
Independent — historically via The Orchard / Sony-distributed indies
Publishing
Independent admin
Management
Independent team
Booking
Independent agents

TakeawayYou can build a top-3 UK chart album fully independent if your release plan, mixtape catalogue and tour are tight.

Headie One

Drill pioneer, high-art collaborations (Fred again..), fashion crossovers

Label
Relentless Records (Sony) / OFB
Distribution
Sony / Relentless
Publishing
Sony Music Publishing
Management
Roc Nation
Booking
WME

TakeawayUse major distribution for reach but keep your collective (OFB) as the creative engine and IP holder.

Skepta

Founder-artist — label, fashion, festival, film

Label
Boy Better Know (own)
Distribution
Independent — historically Atlantic / various services deals
Publishing
BMG
Management
Self / BBK
Booking
Various

TakeawayThe artist is a holding company. Records are one P&L; festival, fashion (MAINS), film and brand are the other four.

Stormzy

Album cycles, charity arm, book imprint, festival headliner

Label
#Merky Records (own) via Atlantic / Warner
Distribution
Warner / Atlantic JV
Publishing
Warner Chappell
Management
Tobe Onwuka
Booking
WME

TakeawayBuild a label, then a publishing imprint, then a book imprint, then a foundation. Each cycle compounds the brand.

Knucks

Critically-acclaimed rapper-producer, indie-first, sync-ready

Label
NoDays (own) — independent
Distribution
Independent (services-led)
Publishing
Independent admin
Management
Independent
Booking
Independent

TakeawayIf you produce, you own publishing AND masters. Mercury Prize-nominated fully indie — proof the path works.
